What Is Crunch and Why Does It Keep Happening?

Crunch is the industry term for extended, unpaid or under-compensated overtime that game developers work in the weeks or months before a game ships. It keeps happening because games are hard to estimate, deadlines are often fixed before the work is scoped, and the industry has few structural incentives to change that.

§01What does “crunch” actually mean?

Crunch describes a period where a development team works significantly longer hours than normal — evenings, weekends, sometimes both — to hit a release date or a major milestone like a trade show demo or a certification deadline.

§03Is crunch the same as a game getting delayed?

No. A delay is when a studio pushes the release date back; crunch is what happens when a studio instead keeps the date and pushes the people. The two are actually alternatives to the same underlying problem — not enough time for the remaining work.

Delays are visible to players and can carry a public cost — lost momentum, disappointed pre-order customers, awkward marketing. §04Who decides whether a team crunches?

In most cases it isn’t one single villain making a call — it’s a chain of decisions made by producers, directors, and publishers, each responding to pressure from the level above them.

§05Why doesn’t better planning just fix it?

This is one of the more counterintuitive parts of the story: crunch is often framed internally as the thing that saves a troubled project, but tired teams make more mistakes, which can create more work, which extends the crunch further. It’s a cycle that’s easier to start than to stop.

§07Does crunch affect every studio the same way?

No — it varies a lot by size, funding model, and how a studio is structured. Independent teams and larger, publisher-backed studios tend to experience crunch differently, even if the root causes overlap.

  • Independent developers often crunch because they are self-funding or running out of runway, and a delay has immediate financial consequences for a small number of people.
  • Mid-size studios frequently crunch around milestones tied to publisher funding, where missing a date affects the next payment.
  • Large studios may have more resources to absorb a slip, but also carry heavier marketing and retail commitments that make moving a date politically and financially costly.
